    The Starting Point

When the founder came to us, the business already had momentum.
Five locations. Loyal members. Strong classes. A committed team.
But the growth had been organic. Different names, identities and local expressions had emerged over time, while the ambition had become much bigger: aggressive expansion and, ultimately, a high-value exit.
The business didn’t need tidying up. It needed an idea capable of carrying the next version.

    What We Saw

Fitness is intensely commoditised. Most studios compete around things that matter, but are difficult to own: great instructors, community, atmosphere, energy.
What stood out here was deeper.
The business had a distinctive philosophy around the bodies inside the room. Inclusivity wasn’t a campaign or a line in the brand book. It was embedded in the way people were welcomed, coached and encouraged to move.
That was the real strategic asset.
We turned that worldview into the organising idea for the entire business, creating a single masterbrand capable of bringing five successful local studios together without flattening what made them special.
It gave the founder and team a clear north star for growth across every future location, class experience, communication and customer touchpoint.

What We Built

We codified the strategy into a core playbook for the founder, leadership and marketing teams.
It defined the space the brand could own, the belief system underneath it and the principles that should remain consistent as the business expanded.
The playbook became more than a messaging document. It created a shared decision-making system across the organisation, from senior leadership to the trainers delivering the experience on the floor.
That meant future growth no longer had to rely on the founder holding the whole thing in her head.

04

The Hidden Asset

Then another opportunity surfaced.
Inside the existing class portfolio was a signature format with the potential to become something much more valuable than a popular class: a piece of proprietary intellectual property.
Physical expansion is constrained by geography, capital and operations. A codified methodology can travel much further.
We built the strategic case that helped secure Canadian government funding for a new phase of work focused on turning the format into a scalable asset.
Working closely with instructors, we broke down what made the experience distinctive: the philosophy, structure, language, coaching behaviours and moments that created its particular magic.
The challenge was to codify enough to make it teachable and repeatable without stripping out the thing that made people love it in the first place.
That created the foundations for a methodology that could eventually be trained, licensed, partnered and taken into markets far beyond the original studio footprint.

05

What It Unlocked

The first phase created a stronger masterbrand and a strategic system for scaling the physical business.
The second revealed an entirely different source of future value.
The business no longer has to think about growth purely through the lens of opening more locations.
It now has the foundations of IP with the potential to travel independently of the studios, creating new routes to revenue, partnership and international expansion.
We continue to work alongside the founder and leadership team as an ongoing strategic partner, staying close to the bigger opportunities as they emerge.
There was a brief intermission while she went off to have her third baby.
Now we’re working on how to blow the thing up.

“The work gave the entire business structure and focus, from the CMO to the trainers on the floor, and created a clear playbook for how we grow. But it also helped us uncover a much bigger opportunity inside the business. We successfully secured Canadian government funding to develop our signature class into scalable IP, opening up the potential to grow far beyond our physical locations and create what could become one of the most valuable assets in the company.”
